Instagram lead chatbot: turning ad DMs into sales

An Instagram campaign starts and within hours the DM inbox fills up: «price?», «details», «where are you?», sometimes just «+». Marketing sees the ads working — there are messages. At month end sales says the leads are weak. Both are right: there are plenty of messages, but the steps that turn them into sales — a quick reply, clarifying the need, getting a phone number and handing it to the right salesperson — are left half done.

Where leads are lost

Losses on ad enquiries usually happen in four places, none of them about ad quality.

  1. A late first replyAds run in the evening and at weekends; the team does not. A reply written hours later reaches a customer who has already messaged another page.
  2. The price was sent, the conversation endedThe salesperson answers «price?» with a number and the conversation stops there. The customer learned the price; nobody asked what they wanted, when or where.
  3. No phone numberThe conversation runs in DM, but the sale closes by phone. The number is not asked for, or it is asked for without a reason.
  4. Nobody got the leadThe number was given but stayed in the inbox. No CRM record, no owner, no reminder.

The first 60 seconds

The most valuable moment of an ad enquiry is the moment the customer is interested right now. Independent research shows why speed matters: in the MIT Sloan / InsideSales Lead Response Management study, a lead contacted within 5 minutes was about 21 times more likely to be qualified than one contacted after 30 minutes. The figure is about qualification, not sales, but the direction is clear.

The chatbot's first reply has three jobs: answer the question precisely, take into account which ad the customer came from, and ask something that moves the conversation one step on.

  1. A poor first reply«Hi! The price is 120 AZN.» — correct, and the conversation is over.
  2. A good first reply«Hi! This set is 120 AZN with free delivery in Baku. Is it for you or a gift? I can help you pick the size.»

Questions that clarify the need

An ad lead does not need a long questionnaire. Two or three facts are enough to choose the next step, and they are asked inside the conversation, alongside the answer.

  • When: today, this week, just looking
  • Where: city or branch — for delivery or a visit
  • Who for: themselves, family, a company — it changes the offer

When and how to ask for the phone number

The phone number is where an ad lead turns into a sale, but asking for it in the first message usually ends the conversation. It is asked for after value has been offered, with a reason.

  1. Give the reason«Shall a manager call to confirm the size and colour in stock? Send your number.»
  2. Offer an alternativeA customer who does not want a call can keep going in DM — some people only write.
  3. The number is recognisedEven if the customer types the number mid-sentence, the system recognises it, creates a lead, and the customer card is tagged «left a number».

CRM and the sales handover

A lead's value depends on how fast, and with how much context, it reaches a salesperson. At handover the salesperson should see:

  • The customer's name, phone and which post or ad they came from
  • A one-sentence summary: what they want, when, where
  • What the bot has already said — price, delivery terms, whether a discount was mentioned
  • Who the lead is assigned to and a time for the first call

A sample funnel

  1. 21:15 — commentA customer comments «price» under the campaign post. A short public reply and a DM go out.
  2. 21:16 — DMThe bot gives the price and delivery terms and asks: «Which colour are you interested in?»
  3. 21:18 — needThe customer sends a photo: «this colour». The bot recognises the product, says it is in stock and asks for the size.
  4. 21:20 — phoneThe bot asks for a number so a manager can confirm the size and the order. The customer sends it.
  5. 09:05 — saleThe salesperson picks up the lead in the morning: summary, colour, size and phone are ready. The call takes two minutes.

The flow changes with the campaign type

One funnel does not fit every ad. Three typical campaigns need a different first reply and a different next step.

  1. Product adThe customer saw a specific product. The bot replies with price, stock, size and delivery; the next step is an order. The phone number is asked for to confirm it.
  2. Service ad — clinic, course, renovationThe price is often individual. The bot gives the price range and what it depends on; the next step is a consultation or a visit. The number is asked for to book it.
  3. Discount or time-limited campaignThe main question is «is it still on?». The bot states the end date and conditions precisely; if the offer has ended it says so honestly and suggests an alternative.

When a campaign starts, its text, conditions and end date should reach the knowledge base the same day. A bot still promising an old campaign turns ad spend into a loss.

What to measure

  • Average time to first reply — separately for campaign hours
  • Share of DMs where the need was clarified (at least one qualification answer)
  • Phone capture rate — per campaign
  • Time from lead to the salesperson's first contact
  • Lead-to-sale rate — per campaign and post, if tracked in the CRM

These numbers turn the marketing-versus-sales argument into figures: are the ads bringing weak leads, or are leads being handed over half finished?

Limits and handover to a person

A chatbot keeps an ad enquiry warm and prepares it, but it does not close the sale by itself. A personal discount, a bulk order, a complaint or an unusual question goes to a person. The bot also should not give a firm view on size or fit from a customer's photo — it recognises the product; the customer and the salesperson decide. Instagram's own rules matter too: repeated messages that look like spam can hurt the account.

Conclusion: ad budget should not get lost in the inbox
