Sales call quality vs lead quality: was it the agent or the lead?

When conversion drops, sales blames the leads and marketing blames sales. This guide separates sales call quality from lead quality: behaviour the agent controls, lead factors visible in the transcript, a 2×2 diagnosis matrix, an illustrative split of 100 calls and how the result reaches marketing and sales.

The short answer

To find why a sale did not happen, look at every call in two separate columns. The first is behaviour the agent controls: was the need clarified, was the information correct, was the objection answered, was a next step agreed. The second is lead factors: the customer's budget, how well the product fits them, their authority to decide and their readiness to buy. If sales call quality and lead quality are not evaluated separately, the head of sales blames the agent and marketing blames sales — both without evidence.

The rule is simple: a completed sale does not prove the call was good, and a lost sale does not prove an agent error. The cause lies where the two columns meet.

Why these two questions get mixed

Conversion has dropped in the monthly report. The head of sales says the agents talk poorly, the agents say the leads are "empty", and marketing says the leads are fine and sales is not working. Each side remembers a few calls that prove it right. Call analysis can turn that argument into facts — but only when both columns are recorded separately on every call.

If only the agent's behaviour is evaluated, a good agent looks "weak" in a week full of unsuitable leads. If only the outcome is looked at, the places where the agent could improve stay invisible.

Behaviour the agent controls

  • Clarifying the need and using it in the offer
  • Correct information on price, conditions and timing
  • Acknowledging, clarifying and fittingly answering objections
  • A concrete next step
  • Accepting a clear refusal politely

These are the sales module's criteria, and each one is checked against evidence in the transcript.

Lead factors and seeing them in the transcript

Lead factors are not the agent's score; they are the customer's situation. Some of them show up in the customer's own words on the call:

  • Budget — "I can spend 500 manat at most" (the cheapest product is 900)
  • Fit — "we need it in Ganja" (the service is only in Baku)
  • Decision authority — "the director will decide, I'm just finding out"
  • Readiness — "we're planning for next year", "I'm just comparing prices"
  • Source — which ad or channel the lead came from; that is visible in the CRM, not the transcript

Three values per factor are enough: fits, does not fit, unknown. A lot of "unknown" is a signal in itself — the agent did not clarify the need enough.

A 2×2 diagnosis matrix

  1. Good call, suitable leadIf there was no sale, it is often a matter of timing: follow up, and keep the call as an example.
  2. Good call, unsuitable leadThe agent did the job right; the problem is in targeting or the lead source. Marketing gets feedback with specific examples.
  3. Weak call, suitable leadThe coaching priority. Here the sale was lost through the agent's behaviour — this is where the most can be gained.
  4. Weak call, unsuitable leadBoth sides are weak, but the priority is low: a good call with this lead would probably not have become a sale either.

An illustrative split

Not a real company. Over a month, 100 calls that ended without a sale were recorded in two columns:

27weak call, suitable lead

The remaining 15 calls are both weak and with an unsuitable lead: 20 + 38 + 27 + 15 = 100. The result calls for action in two directions. Unsuitable leads account for 38 + 15 = 53 calls — the topic for a conversation with marketing. Coaching focuses on the 27: a suitable customer was there, but the sale was lost in the agent's behaviour. The general verdict that "agents sell poorly" simply does not appear in this split.

How to record a lead factor fairly

  • A lead factor is not part of the agent's score — it is a separate field
  • It is recorded only on the basis of what the customer said, not the agent's guess
  • An agent's note that "this lead was empty" must come with an evidence line
  • The "unknown" value is read together with the agent's need-clarification criterion

Who gets the result, and how

The report to marketing should come with examples: "this month, on 38 calls the customer was from a district where the service is not available; 30 of them came from ad X". A joint weekly review for sales and marketing

  1. Numbers (5 minutes)Last week's lost calls on the 2×2 matrix: the size of the four groups and the change on the week before.
  2. Unsuitable leads (10 minutes)Marketing sees the most frequent reason and its source; the evidence lines from one or two calls are read together.
  3. Weak call, suitable lead (10 minutes)The head of sales shows the most frequent weak criterion and an example call; a coaching topic is chosen.
  4. Decisions (5 minutes)Each side takes one concrete action: a targeting change, a coaching topic, a follow-up list. Its result is reviewed next week.

This format moves the argument from "whose fault is it" to "what do we change in which group".

Limits

Customers do not always tell the truth: "I have no budget" is sometimes a polite refusal. The fit decision is subjective and needs a definition card. Whether a sale happened should come from the CRM or a payment record, not the transcript. And this split should not be the only basis for a decision about an agent — it shows coaching and marketing priorities.
